- How easy is it to swap providers? This is the question most founders skip. The answer should not be “impossible.” If switching would require rebuilding core product functionality, you have a concentration risk that will eventually matter. Build with abstraction layers. Know what a migration would actually take before you need to find out under pressure.
The Incentive Alignment Problem
Every model provider has a roadmap. That roadmap is driven by their business priorities, their largest customers, and their competitive position. It is not driven by your product needs. That is fine. But it is something you need to account for rather than assume away.
When a provider’s incentives align with yours, everything works well. When they diverge, you find out fast. Providers optimize for the use cases that drive their revenue. Misaligned use cases show up in model quality, API support, and pricing treatment over time.

Roadmap alignment does not mean the provider is building exactly what you need. It means their direction is compatible with yours. If you are building for highly regulated industries, you want a provider investing in compliance infrastructure. If you are building at the edge, you want a provider investing in efficiency and latency. Those priorities show up in their product releases before they show up in their marketing.
You can usually infer roadmap direction from a few signals. What use cases do they feature prominently? Who are their marquee customers? What have they shipped in the last six months that was not on their original roadmap? These patterns tell you more about where they are going than their published roadmap does. And they tell you whether you are in the direction of travel or beside it.
The mistake is picking a provider and then hoping they build what you need. The better approach is picking a provider whose existing trajectory already covers what you need. That way you are riding their momentum instead of waiting for it.
Practical Steps Before You Commit
Before you build deep integrations with any model, do this work. It takes a few days. It will save you significantly more than that later.
- Build a thin abstraction layer from day one. Do not call model APIs directly from your core product logic. Put an interface in between. This sounds like overhead. It is actually insurance against a decision you might need to revisit.
- Price-model three scenarios. Current pricing, 2x current pricing, and 0.5x current pricing. Know which scenarios break your unit economics. If 2x breaks you, that is a risk to manage actively, not ignore.
- Run a two-model test before committing. Prototype with two providers. Not to find the best one on paper. To understand what switching would actually take. You want to know the real migration cost before you are in a situation where you urgently need to find out.
- Check the deprecation policy carefully. Some providers give eighteen months of notice before sunsetting a model version. Some give thirty days. That difference matters enormously when a production system depends on specific model behavior.
The Decision Framework That Holds Up
The best AI model for your startup is not the most capable one in a benchmark. It is the one that scores well enough on capability and has pricing you can model with confidence. It also has an API history that suggests stability and incentives likely to stay aligned as the provider scales. That combination is harder to find than “runs a great demo.” But it is what actually matters in year two.
Most founders who regret their model choice did not pick a bad model. They picked a good model using the wrong criteria. Capability without alignment is a short-term win. Alignment with acceptable capability is a business you can build on.
